{"id":5003094,"date":"2015-12-16T21:05:56","date_gmt":"2015-12-17T05:05:56","guid":{"rendered":"https:\/\/aadev22.local\/?post_type=aa_glossary&#038;p=5003094"},"modified":"2023-03-08T16:00:13","modified_gmt":"2023-03-09T00:00:13","slug":"heartbeat-retrospective","status":"publish","type":"aa_glossary","link":"https:\/\/agilealliance.org\/glossary\/heartbeat-retrospective\/","title":{"rendered":"Heartbeat Retrospective"},"content":{"rendered":"<div>\n<div>\n<p>The team meets regularly, usually adhering to the rhythm of its iterations, to explicitly reflect on the most significant events to have occurred since the previous meeting, and take decisions aiming at remediation or improvement.<\/p>\n<p>This is often a&nbsp;<a href=\"http:\/\/guide.agilealliance.org\/guide\/facilitation.html\">facilitated<\/a>&nbsp;meeting following a set format. Several distinct formats have been described, depending in large part on the time set aside for the meeting, typically between one and three hours. One important reason to use a facilitated format is to give all team members an opportunity to speak up.<\/p>\n<h2>Also Known As<\/h2>\n<p>The term \u201cretrospective\u201d, popularized by Norm Kerth (see below), has gained favor in the Agile community over better-known ones such as \u201cdebriefing\u201d or \u201cpost-mortem\u201d, for its more positive connotations.<\/p>\n<p>This is also known as the \u201csprint retrospective\u201d, or \u201citeration retrospective\u201d, often abbreviated, e.g. \u201csprint retro\u201d.<\/p>\n<p>The term \u201creflection workshop\u201d from Alistair Cockburn is encountered less often, though it appears to have influenced the&nbsp;<a href=\"https:\/\/agilealliance.org\/agile101\/the-agile-manifesto\/\">Agile Manifesto\u2019s<\/a>&nbsp;wording of the corresponding principle.<\/p>\n<h2>Common Pitfalls<\/h2>\n<ul>\n<li>A retrospective is intended to reveal facts or feelings which have measurable effects on the team\u2019s performance, and to construct ideas for improvement based on these observations. It will not be useful if it devolves into a verbal joust or a whining session.<\/li>\n<li>On the other hand, an effective retrospective requires that each participant feel comfortable speaking up. The facilitator is responsible for creating the conditions of mutual trust; this may require taking into account such factors as hierarchical relationships, the presence of a manager for instance may inhibit discussion of performance issues.<\/li>\n<li>Being an all-hands meeting, a retrospective comes at a significant cost in person-hours. Poor execution, either from the usual causes of bad meetings (lack of preparation, tardiness, inattention) or from causes specific to this format (lack of trust and safety, taboo topics), will result in the practice being discredited, even though a vast majority of the Agile community views it as valuable.<\/li>\n<li>An effective retrospective will normally result in decisions, leading to action items; it\u2019s a mistake to have too few (there is always room for improvement) or too many (it would be impractical to address \u201call\u201d issues in the next iteration). One or two improvement ideas per iteration retrospective may well be enough.<\/li>\n<li>Identical issues coming up at each retrospective, without measurable improvement over time, may signal that the retrospective has become an empty ritual.<\/li>\n<\/ul>\n<h2>Signs Of Use<\/h2>\n<ul>\n<li>taking part, in an observer role, in one such meeting is the best way to ascertain the use of this practice<\/li>\n<li>failing that, take note of the improvement ideas and action items which are the outputs of retrospectives: they can take the form of a written document, or often of Post-Its summarizing ideas and decisions, displayed in a specific spot on the&nbsp;<a href=\"https:\/\/agilealliance.org\/glossary\/team-room\/\">team room\u2019s walls<\/a><\/li>\n<\/ul>\n<h2>Expected Benefits<\/h2>\n<ul>\n<li>retrospectives leverage the benefits of&nbsp;<a href=\"http:\/\/guide.agilealliance.org\/guide\/iterative.html\">iterative<\/a>&nbsp;development: they offer explicit opportunities to improve the team\u2019s performance over the duration of the project<\/li>\n<li>retrospectives promote ownership and responsibility by the project team with respect to all aspects of the process; participants can understand the rationale behind all process decisions<\/li>\n<\/ul>\n<h2>Origins<\/h2>\n<ul>\n<li>1997: in \u201c<a href=\"http:\/\/www.amazon.com\/dp\/0201498340\">Surviving Object-Oriented Projects<\/a>\u201c, Alistair Cockburn describes several projects (dating as far back as 1993) informally using the practice, but does not give it a label;
